Balaji Wafers is a snack manufacturer that started in Rajkot, Gujarat in 1974. Rather than rushing to go national, it concentrated its resources on western India and became the third-largest salty snack brand in the country after Haldiram's and PepsiCo.

Potato chips and namkeen are its main lines. It has kept to a way of selling that puts more product in the pack for the same price, and has built a strong position in western India, centered on Gujarat.
Instead of spreading thinly across the country, it has concentrated delivery and production in a limited area, holding down logistics costs while securing shelf space.
Revenue in FY2025 was about ₹6,500 crore and net profit about ₹1,000 crore. On January 22, 2026, the US investment firm General Atlantic signed a definitive agreement to acquire 7% for ₹2,500 crore. The valuation is put at about ₹35,000 crore (about 4 billion dollars), and closing is scheduled for the second half of 2026 (it had not completed at the time of writing).
This is a working example of not going after all of India but standing out in particular states. In a country where spreading thinly nationwide makes delivery costs heavy, you can see how the decision to narrow the territory pays off.
